After You Lose a Queen: Which Days to Look, and What Counts as Bad News

Two dates change what you do with a queenless colony: about a week in, when emergency cells should be visible, and around three weeks, when a colony rearing its own queen should have eggs. Everything between them is watching, not managing. But the more common mistake happens before any of that — deciding a colony is queenless because you did not find eggs on one visit. It usually is not, and there is a cheap test that settles it instead of guessing. Opening the box repeatedly during the mating window is the expensive error here, because a virgin who does not come home cannot be replaced by anything except starting over.
The clock starts when she stopped laying, not when you noticed
The single most common reason people misread this sequence is that they start counting from the inspection where they found the problem. The colony started counting earlier.
Work backwards from the youngest brood on the frames. Open larvae mean she was laying within roughly the last week. If the youngest thing in the box is capped brood, you are further along than you think, and possibly much further. That correction matters, because a colony you think is on day 3 may actually be on day 12 — which changes whether you should be seeing cells yet, and changes whether the colony still has larvae young enough to raise a queen from at all.
Write the corrected date down before you close the lid. You will not remember it three weeks later, and three weeks later is exactly when you need it.
Before any of this: are you actually queenless?
I almost never look for the queen herself. I look for evidence of a queen — fresh eggs, or young larvae swimming in royal jelly. Finding her is slow, and on a good day it tells you less than a frame of eggs does.
And if I do not find fresh eggs, that is not a reason to panic. It is a reason to write it down. Eggs are small, light in a beeyard is bad, a queen can pause laying for a dearth or a cold snap, and you can simply miss them. A single inspection with no eggs is a note to check again next time, not a diagnosis.
When I genuinely suspect a colony is queenless, I stop guessing and test it. Give them a frame of fresh eggs from another queenright hive, then look at that frame about four days later — or a week later if I cannot get back sooner:
- They drew queen cells on it — the colony is truly queenless. Now you know, and the timeline below applies. Leave them alone for about three weeks from this inspection so those cells can hatch and the new queen can get mated.
- No queen cells; the donated eggs were capped as ordinary worker brood — the colony is queenright. There is a queen in there you did not find, and there is nothing to worry about.
Which frame you hand them matters more than people expect. I pick a frame with eggs only if I can, or with larvae under about 24 hours past hatching — the same age I graft from when I am raising queens deliberately. A colony will happily draw a queen cell on an older larva, and the queen that comes out of it is not as good. If you give them a frame of mixed open brood, you are letting them start from whatever is on it, and some of that is already too old to make a queen you would want heading a colony.
So the frame does two jobs at once: it answers the question, and if the answer is "queenless", it gives them decent material to fix themselves with. A frame of older larvae answers the question just as well and leaves you with a mediocre queen.
That test converts a guess into a fact for the price of one frame, and it stops you requeening colonies that never needed it.
What I look for about a week in
About a week after the queen stopped laying is when I start looking for emergency cells — queen cells built out from ordinary worker cells on the face of the comb, usually several of them, often in a loose cluster. That is my own timing rather than a published figure; a colony working from young larvae will often have them earlier.
Two outcomes, and they lead to very different weeks:
- There are cells. The colony has a plan. Your job from here is to stay out of the way. Do not thin the cells down to your favourite one; the colony is better at this than you are, and the first virgin out will handle the others.
- There are no cells and no young larvae. The colony cannot fix this by itself. It has nothing to build a queen from. This is the one moment in the whole sequence where acting fast genuinely helps: a frame of open brood from another colony gives them the material, and buys you another shot. A mated queen, if you can get one, skips the entire waiting game below.
The case I hit most often is the middle one — no cells, but larvae present. That usually means you are earlier in the timeline than you think, not that the colony has given up. Give it a few more days before you intervene.
When first eggs are due
A queen takes about 16 days to develop from egg to emergence, and Penn State Extension notes that once she emerges she spends five to eight days in the hive before taking her mating flights. Add mating itself, and a few days more before she begins laying, and the arithmetic lands where the practical advice does.
Penn State Extension's guidance on colony division puts it plainly: "It will take on average three weeks before you will spot eggs," and "After the split is complete it is best to not disturb the original colony for two to three weeks so that the queen can mate and begin laying."
Three weeks is when I start looking, not a deadline the colony agreed to. A colony that started from a three-day-old larva runs ahead of one that started from an egg, and a week of bad flying weather pushes the whole thing back.
Why waiting costs less than acting early
Almost every expensive mistake in this sequence is an early intervention, not a late one.
Requeening a colony that already has a virgin in it usually means the colony kills the queen you paid for. Tearing down emergency cells to "help them pick" removes their backups. And opening the box repeatedly during the mating window risks the one thing you cannot buy back — a virgin who was out flying and does not find her way home to a hive you have just rearranged.
The cost of waiting an extra week is one week. When I am not sure whether it is time to act, it is not time to act.
The point where the question changes
Past about the three-week mark, the useful question stops being when will she start and becomes is there a queen here at all. The tells are different, and they are worth knowing before you are standing in front of the box:
- Multiple eggs per cell, often stuck to the cell wall rather than sitting at the bottom, and scattered rather than in a block.
- Raised, bullet-shaped caps on worker-sized cells — drone brood in worker comb.
- No queen cells at all, despite the colony having been queenless for weeks.
A drone-laying pattern in particular — scattered bullet caps across worker comb — is strong evidence that a queenless colony has gone to laying workers. That is a different problem with a different fix, and requeening is not it; I wrote up how to tell laying workers from a queen who just started, and what actually ends one separately.
Worth noting: a brand-new queen will sometimes also put two or three eggs in a cell for her first few days, so multiple eggs on their own are not proof of anything. Placement and cap shape are what separate the two, and a check a week later settles it — a new queen's laying tidies up, laying workers' does not.
What weather does to every date above
All of this assumes she can fly. Mating flights need decent conditions, and a stretch of cold or wet weather simply removes those days from the calendar rather than compressing them.
The same colony behaves differently in April than in July. If the week after emergence was unflyable, I start the clock again from the first decent afternoon.
I do not work to a deadline
The dates above tell me when to look. They do not tell me when to requeen, and that is the distinction this whole article turns on. I watch for evidence of a queen across inspections, and when I genuinely doubt it I hand the colony a frame of eggs and act on what they do with it. Some keepers requeen at a fixed three or four weeks; that is a reasonable way to run a beeyard and it is not how I run mine.
There is no number of blank inspections that makes me act on its own. What moves me is a combination: repeated visits with no eggs and no young larvae, a population going the wrong way, and especially a drone-laying pattern. Any one of them by itself is a reason to look harder. And when the question genuinely needs an answer, I do not reason from elapsed time at all — I ask the colony with a frame of eggs.
The habit that makes all of this work is writing down what I saw: "no fresh eggs seen, check next time" goes in my records rather than into my memory. The box tells you where the colony is. It does not tell you where the colony was, and that is usually the part that decides what to do next.
